Contingent Workforce Management – Manufacturing

The Challenge
A world-wide major equipment manufacturer had a serious problem.  While realizing the flexibility benefit of a contingent workforce, they were experiencing upwards of 130 percent employee turnover in the manufacturing area.  As a result, product quality was suffering and orders for their forklifts weren’t getting filled fast enough to meet their customers’ demands.


The Action Plan
Pro Staff was chosen to entirely revamp their hiring, selection, training and onboarding process in the manufacturing facility.  Previously, the company's approach to contingent staffing was “fill and start” with very little regard to long term quality.  Pro Staff partnered with outside consultants, human resources and the manufacturing managers to create a team approach to interviewing, placing and training talent that gave everyone a sense of accountability.

A complete overhaul of processes proved to be key in meeting the customer’s goals and objectives.

Recruiting

  • Interviewed supervisors and tenured staff to document their backgrounds, previous experience and what they thought was key to a candidate’s success in each position
  • Created ideal candidate profiles based on the above analyses
  • Developed customized recruiting plans to reach the ideal candidate

Interviewing and Hiring

  • Created customized interview questions and testing based on the ideal candidate profiles
  • Facilitated site tours prior to second interview
  • Administered pass/fail safety tests

Training and Onboarding

  • Created and implemented new mandatory safety training programs with mandatory hands-on classes administered by Pro Staff’s certified technical skills trainer
  • Participated in customer’s Lean training programs so flexible talent could operate at the same level as full time employees
  • Conducted comprehensive half-day safety training within two weeks of starting – much sooner than previously done – thus increasing safety awareness and reducing accidents for new hires
  • Identified opportunities and delivered additional skills training to improve employee productivity and accountability

Post-Hire

  • Developed peer-nominated talent representative groups
  • Met monthly on issues and challenges talent were having to head off any potential issues
  • Worked with customer to pay competitive rates based on market analysis

Additional Services

  • Customized timekeeping and payroll systems and reports
  • Conducted regular client satisfaction surveys
  • Provided on-site talent coaching
  • Implemented talent recognition programs

The Results
As a result of team interviewing and group accountability, turnover reduced to 17percent within the first year.  Today turnover remains less than 10 percent, which exceeds the company’s goal.  In the first year, quality improved dramatically – with the company realizing a 45 percent reduction in product repair .

Pro Staff’s training and onboarding efforts led to dramatic productivity increases in all manufacturing areas, leading to a record numbers of forklifts delivered to satisfied customers.

Most recently, Pro Staff worked to streamline the customer’s ability to submit a job requisition and approve time worked by their employees.  Through a customized on-line portal built by Pro Staff, supervisors can electronically place requests for additional employees, get their manager’s approval, review and approve each employee’s time, and monitor work schedules without ever having to pick up their phone.  Supervisors have reported time savings of 15 percent and more.
